			<content:encoded><![CDATA[<p>We asked each interviewee to check the transcript of his or her (one of the observers was a woman) interview for accuracy. When the penultimate chapter drafts were completed, we sent them to the individual chief executive subjects and asked each to review the chapter draft for accuracy of detail and possible distortion. We had promised each advance that we would do so in the interest of accuracy because none of the interviewees would see any of the typescripts of the interviews of his colleagues, nor had he seen either preliminary drafts or the data from those interviews. Indeed, some of the biographical information our observer informants gave us was not accurate, and some that was hearsay could not be confirmed in other interviews. However, this procedure did not allow for substantive changes by the chief executive subject. It surprised us that none asked to alter remarks and observations that were critical of him. We expected them to be defensive; that, after all, is human. But, as John Hanley said, “If that’s the way they see me that’s the way they see me.” Some were concerned about the criticism of their predecessors and one, Walter Wriston, felt that only the record was worthy of consideration. To investigate feelings, thoughts, and behavior was for him an invasion of privacy. This is not a psychological analysis of these executives. We did not attempt to address the question, “Why?” To do that would require highly detailed intimate life histories, and to discuss the why of identifiable living persons would raise serious ethical questions. We felt that if we specified the behavior as reported by the person himself and those who observed him, the reader would be free to make whatever inferences he or she wished. We proposed to let the behavior speak for itself. Although it was not our intent to offer psychological analysis, from time to time we have made an occasional psychological observation. Of course, our own questions and our own editing of the material necessarily makes for a certain point of view, and, no doubt, at times, even some distortion. Part of that distortion arises from the fact that we came to admire our chief executive subjects, foibles and all, for their significant achievements. It shows. There is no way of avoiding that kind of human limitation.</p>

In some organizations there is a certain inherent constraint in the way people talk about each other and their leadership. That constraint is partly a product of the personalities of the individuals involved and partly a product of organizational values and behavior. There wasn’t much we could do about that circumspection and, short of living in the organization itself over an extended period of time, it would be difficult to achieve the freedom of expression that ideally would provide us greater detail. In general, despite our pledge of confidentiality and anonymity, our observers were cautious in their direct or implied criticism of the CEO. This was especially the case in General Electric.<br />
The questions we asked are spelled out. They were intended to provide the chief executive interviewee with an opportunity to tell us something about his ego ideal, that never quite attainable goal that each of us constantly pursues and that for some becomes the basis for organizational goals. Subsequent questions helped to illuminate the relationship of the leader and his board, the potential gap between them, and the degree to which the leader, coming into his role, anticipated what he had to do to achieve his goals for the corporation. We also needed to know how the leader saw himself and how he regarded the company from a psychological viewpoint. The leader’s self-image would also reveal his degree of insight about himself and his own behavior and about the feedback that he would get from other people about himself. The leader could tell us how he tried to establish operating modes in his organization, with what success and what lessons; he could also tell us what changes he could not effect. We expected our questions to illuminate some of the bases of the leader’s striving and the limits of his attainment.<br />
From these many interviews, from the annual reports and many books written on the respective companies, as well as what has appeared in the managerial literature, we distilled the material to its present size. As much as possible, we tried to avoid repetition and to still maintain our focus on the CEO’s behavior and his impact on his organization. Necessarily, much has been left out, much that would have been interesting and sometimes even amusing, but we believe that the essence of the individual leader’s behavior is contained in these pages.</p>

Most people would assume that all successful leaders could be characterized as “warriors” since they are all engaged in a highly competitive effort and operate from a strong sense of self-confidence. Their obvious achievements speak for themselves; the respect that others hold for them is reinforcing testimony to their right to that feeling. According to the literature they should have good ego strength and positive self- regard.<br />
The leaders we interviewed were indeed warriors. They warred by building not a pastiche called a conglomerate but solid, integrated, evolutionary organizations. Theirs were multimillion dollar decisions whose outcomes might not be known for years, and they would have to bear the anxiety such uncertainty brings with it. Like most other human beings, from time to time they, too, doubted themselves. For them, that doubt was translated into attack rather than paralysis or retreat. They are extraordinary in the risks they take and the burdens they bear, yet they are ordinary in the psychological costs of that strain.<br />
We asked each of these six leaders if he would be willing to be interviewed and to allow us to interview a half dozen or so colleagues, whom he would name, who had worked with him or were presently working with him and had observed his behavior firsthand. Our intent, we indicated, was to try to understand how a leader exerted an impact on the organization he headed, how he got done what he got done. We were not interested in exposés or justifications or evaluating leadership performance, but rather in understanding and reporting the how. We began the work in 1979. Busy executives were difficult to schedule. We did not finish the last interview until May, 1983.<br />
We realized, of course, that in asking each of our CEOs to name those who had observed his behavior and who might be interviewed, we opened ourselves to certain elements of distortion. No matter. We could count on the overlapping perceptions and the repetition of experiences for some confirmation. We also knew that even when there is internal consistency to the information that comes from different people, one may be getting systematic distortion. But at least one learns about that person as seen through a range of lenses, although there may be a similar distortion in each. We cannot altogether discount that distortion, nor at the same time can we take it to be sufficient reason for rejecting the observations. There may be different later observations that will round out the perceptions, but for the moment these are the most accurate perceptions we have.</p>
